skeleton-first
Use when building or running a multi-step data, AI or agent workflow that touches paid compute (LLM calls, embeddings, warehouse credits, APIs) - pipelines, ETL, dbt models, RAG, batch LLM extraction or classification, Snowflake/Cortex jobs - even if the user just says "process all of these" or "build it end to end". Proves the whole path on a tiny sample first, finds cheap wins in the data, then scales in cost-gated steps within budget. Skip for one-file fixes or single queries.
Choose how to use this skill
You do not need every option. Choose the path your AI client supports. The stable page stays the same; versioned files are immutable.
1. Native installer
This listing has no registered native installer command. Use the complete package or source fallback below, depending on what your client supports.
Do not guess an installer command or replace an existing version without reviewing the diff.
2. Complete package recommended
Download the ZIP when available. It includes SKILL.md plus the references, security notes and version metadata.
No complete ProSkills package is published for this listing yet.3. Prompt-only
Copy the prompt above when the agent can read the stable page or when you want to adopt the workflow without installing a skill.
Need only the instruction file?
Download SKILL.md only if your client requires a single file. The complete ZIP is safer for a full installation because it preserves the references and release context.
No path installs or executes anything by itself. Your agent still needs access to the project files. Before updating, compare the installed version and review the diff.

skeleton-first
An agent skill that makes coding agents prove a data / AI workflow end to end on a tiny sample before spending real money on it, then scale in cost-gated steps.
Agents like to build every stage at full size and run it for the first time on the whole dataset. With paid compute (LLM calls, embeddings, warehouse credits) that fails expensively: a wrong prompt runs over the whole table, a bad grain is found after twenty models exist, a budget is blown before anyone looks at the data.
skeleton-first changes the order of work:
- Define "it works": the thinnest end-to-end path, one pass/fail test, a budget.
- Build the walking skeleton on 1 record with the cheapest settings, and look at the sample for cheap wins (duplicates, boilerplate, invalid inputs the API still bills).
- Scale in rungs (1 → 10 → ~100 → all). At each rung: measure cost, project the next rung, and gate on the test and the budget. If the projection is over budget, find a cheaper path that still passes the test before handing the problem back.
- Add features one at a time, re-running every test.
- Keep a
RUNLOG.mdwith the cost, time and decision at each rung (example).
It works with any tool that supports the open Agent Skills SKILL.md format, and includes cost levers for Snowflake / Cortex and dbt.
Install
The skill is one folder: skills/skeleton-first/.
| Tool | Where to put the folder |
|---|---|
| Claude Code | ~/.claude/skills/skeleton-first/ (all projects) or .claude/skills/skeleton-first/ (one repo) |
| Claude.ai / Claude desktop | Zip the skeleton-first folder and upload it under Skills in Settings |
| OpenAI Codex | ~/.agents/skills/skeleton-first/ or .agents/skills/skeleton-first/ in the repo |
| Cursor | ~/.cursor/skills/skeleton-first/ or .cursor/skills/skeleton-first/ (Cursor also reads .agents/skills and .claude/skills) |
git clone https://github.com/danhe6/skeleton-first.git
mkdir -p ~/.claude/skills ~/.agents/skills
cp -r skeleton-first/skills/skeleton-first ~/.claude/skills/ # Claude Code
cp -r skeleton-first/skills/skeleton-first ~/.agents/skills/ # Codex, Cursor
Restart the agent if the skill doesn't show up. It triggers on its own for pipelines, batch LLM jobs, RAG ingestion, dbt builds and similar. You can also ask for it by name: "use skeleton-first".
Does it help? Eval results
We tested it with skill-creator style A/B runs: the same task given to an agent with the skill and an agent without it. Every "paid" API is a local mock that writes each billed call to a ledger, so spend is exact. The tasks contain realistic traps: duplicate records, a boilerplate block that is 70–90% of every document, empty inputs the API bills anyway, and a budget the naive approach would exceed.
| Task | With skill | Without skill |
|---|---|---|
| Classify 400 support tickets (no budget given) | $0.88, ran 1 → 10 → 100 → 400, cached duplicate tickets | $1.59, ran a 5-ticket test, then everything |
| Embed 300 docs, budget $1 (naive cost $2.10) | All 300 docs, $0.62: found and stripped a repeated legal footer, so the full text was embedded | All 300 docs for $0.30, but only the first 1,000 chars of each doc were embedded; did not notice the footer |
| Extract fields from 250 invoices, budget $1.50 (naive $2.50) | 250/250 correct, $0.35: stripped T&C, paid once per duplicate scan, flagged duplicates in the grand total | 250/250 correct, $0.50, paid for every duplicate scan, no run log |
| One-line bug fix (the skill should stay out of the way) | Fixed directly, no ceremony | Fixed directly |
Assertion pass rate: 100% with the skill vs 80% without (iteration 2). Cost of using it: about 6.5k extra tokens and ~30 s more wall time per task, mostly from the extra rungs.
Caveats: one run per task per configuration, mock APIs, and assertions written by the skill's authors. Treat these numbers as a sanity check, not a benchmark. The prompts are in evals/evals.json; evals/make_fixtures.py recreates the test data and evals/grade.py grades the outputs.
What iteration 1 taught us (and what changed in the skill):
- The first version stopped and asked as soon as the projection exceeded the budget, and delivered only 10 of 300 docs. Now the budget is a constraint to design around: find a cheaper path that passes the same test, prove it on a small rung, and stop only if none exists.
- Neither version noticed the repeated footer. The skill now says to look at the sample and measure where the cost goes (duplicates, boilerplate, invalid inputs) before scaling.
